You prob'ly know that even if your protagonist is an Elf or a talking porcupine, he still needs to be human. Not literally, of course, but he has to have all the flaws and feelings that humans have - the same broken nature and potential for good. What you don't know is that bad guys have to be human, too. People don't just kill puppies for fun. Evil the most evil bad guys prob'ly don't kill puppies for fun. Everyone, even if they've made bad life choices (a quest for world domination, etc.), still has to sleep at night.
Your challenge: write your villain's backstory. He wasn't born evil, you know. Why does he do what he does? What in his life inspired his career choices? Was his home life tragic, or idyllic? How did he rise to power? When did he decide to do whatever evil thing he does? How does he justify his actions to himself? Does he ever feel guilty?
Most of this information will NEVER appear in the story. Understand your bad guy. Make him human.
